How We Work
The FORGE Framework
Five stages from opportunity to market, with one senior owner throughout and investment increasing only as the evidence gets stronger.
01
Frame the opportunity
Define the opportunity, strategic fit, target customer, problem, desired outcome, and assumptions that need to be tested.
02
Obtain evidence
Validate the customer problem, demand, willingness to buy, and the assumptions that could materially change the decision.
03
Refine the model
Shape the proposition, business model, packaging, pricing logic, delivery model, and commercial approach around what the evidence says.
Decision
04
Give it form
Turn the validated commercial model into something executable: product or offer definition, MVP, requirements, operating model, delivery design, and technology choices.
05
Execute and evolve
Pilot or launch, coordinate execution, measure real market response, iterate, and establish ongoing ownership through to handover.
One Mandate, Not the Whole Function
A Fractional Product Executive owns one defined commercial growth initiative: a new product, a new business line, or a productization initiative.
This is deliberately narrower than a fractional CPO. Product Upgraded does not run your product organization. It owns the initiative that sits between commercial, product, technology, operations, and launch.
That matters because these initiatives often fail in the gaps between functions. Each team owns a piece, while nobody owns the commercial outcome end to end.
How the Framework Maps to Our Engagements
| Engagement | Buyer question | Framework stages |
|---|---|---|
| Decision Sprint | "Is this opportunity worth pursuing, and what should we do?" | Frame the Opportunity, Obtain Evidence, Refine the Model |
| Build, Productize & Launch | "How do we turn the decision into something real in market?" | Give It Form, Execute & Evolve |
| Fractional Product Leadership | "Who keeps senior ownership until the product or business line is established internally?" | Execute & Evolve, through handover |
The first three stages decide. The last two execute.
Fractional Product Leadership is not a separate methodology stage. It extends Execute & Evolve when ongoing senior ownership is useful.
Staged Investment Decisions
The decision gate between refining the model and giving it form is deliberate. A company should not build a team, fund a product, or commit significant delivery capacity simply because an idea sounds credible — the evidence should justify the next level of investment.
Sometimes the answer is go. Sometimes the opportunity needs to change. Sometimes the right commercial decision is to stop. All three are valid outcomes.
Embedded, With Clear Decision Rights
We work inside your organization: a direct relationship with the executive sponsoring the initiative, hands-on work with the relevant business, product, technology, commercial, and delivery teams, and a regular rhythm of working sessions and decision points, not status decks.
Product Upgraded owns the initiative and the major cross-functional decisions needed to keep it moving. Your leadership retains final business authority over strategic fit, investment, and the decision to go, change, or stop. Internal teams and specialist partners execute the relevant delivery work.
The point is not to replace those teams. It is to give the initiative one senior owner connecting their work to the commercial outcome.
The Engagement Is Designed to End
A mandate succeeds when it no longer needs Product Upgraded.
From the beginning, we work toward internal ownership: clear metrics, documented decisions, a repeatable operating rhythm, and a named person or team capable of taking the product or business line forward.
Where useful, Fractional Product Leadership can extend senior ownership after launch. But the destination is always the same: your organization running the initiative successfully without us.
Frequently Asked Questions
Do we always start with a Decision Sprint?
No. If the opportunity has already been sufficiently validated and the key commercial decisions have been made, an engagement can begin at the Give It Form stage.
Can you take over something already underway?
Yes. A stalled or under-validated initiative can be brought back through the relevant stages of the framework to re-establish the evidence, decisions, and ownership it needs.
Can you work with our existing product and technology teams?
Yes. That is the normal model. Product Upgraded adds senior ownership and cross-functional decision-making rather than creating a parallel delivery organization.
Who does the specialist build work?
Usually your internal teams and existing partners. Where capability gaps exist, we can help identify the right specialists and coordinate their work.
Ready to Give Your Initiative a Senior Owner?
Whether you have a new opportunity, a service that should scale, or an important initiative already in motion, the first step is a short conversation.
